An organic option is to let the motives appear after several adventures mimicking the way a group of strangers would find out about each other. Give them campfire moments to pause between the action to allow things to flow. Introduce NPCs but only hand one player a note saying who they are and their relationship to them. Maybe they have to hide it from the other players?
